The Organisational Challenge

Deploying agents changes who does what. Roles that were mostly processing become mostly reviewing. Decision rights move: if an agent can approve small refunds, someone has to have decided that, and someone has to own the outcomes. Incentives shift. Processes that assumed a human at every step now need explicit points where a human is required.

The technology is rarely the blocker. The blockers are unclear ownership, incentives that punish the people expected to adopt, and processes that were never written down and so cannot be redesigned. Treat deployment as an organisational change with a technical component, not the reverse.

For one process, list every role that touches it today and what each role would do after an agent is introduced. Note where accountability becomes unclear.
